Why your competitor shows up in AI search and you don't
It's not about content quality - it's about technical signals they have and you don't.
You Google your industry and rank on page one. But when you ask ChatGPT the same question, your competitor comes up instead. It's not personal - AI doesn't have favorites. It has signals, and your competitor's site is sending the right ones.
What AI actually looks at
- Can it access the site? If robots.txt blocks AI crawlers, the conversation ends immediately.
- Can it understand the site? Structured data and llms.txt give AI a clear summary of what you do.
- Can it read the content? A sitemap helps AI discover pages. Meta descriptions help it summarize them.
Your competitor doesn't need better content. They just need these files in place.
A simplified example
Imagine two bakeries in the same city. Both have great websites with photos, menus, and reviews.
Bakery A has llms.txt, allows AI crawlers, has JSON-LD with their address and hours, and a sitemap.
Bakery B has none of that. Default robots.txt blocks unknown bots. No structured data. No sitemap.
When someone asks ChatGPT "best bakery near me," Bakery A is far more likely to be referenced - AI can read and understand their site. Bakery B is much harder for AI to parse. Of course, AI recommendations also depend on training data, reviews, and popularity - but if AI can't even read your site, none of that matters.
How to check what your competitor has
competitor.com/llms.txt- do they have one?competitor.com/robots.txt- are AI bots allowed?competitor.com/sitemap.xml- does it exist?- View their page source, search for
application/ld+json
Or run an AI Readiness Audit on both sites. The audit includes a competitor comparison showing exactly where you're ahead and behind, signal by signal.
How to close the gap
- Add llms.txt - a summary of your site for AI agents (guide)
- Fix robots.txt - make sure AI crawlers aren't blocked (guide)
- Add JSON-LD - structured data that tells AI what your business is (guide)
- Add a sitemap - so AI can discover all your pages
- Write meta descriptions - concise summaries for each page
Most people finish in under an hour. The AI Readiness Kit generates these files for you, tailored to your site and CMS.
